The short answer

US AI consultants charge $75 to $400 an hour if independent, $125 to $800 at a boutique firm and $250 to $2,000 at a large firm, on the two US rate guides we read on 9 October 2026 (Layer3 Labs and consultant Justin McKelvey). A first paid assessment costs $2,000 to $10,000.

These are market ranges, not our prices. Every dollar figure on this page comes from a named firm, marketplace or US government page that we opened and read on 9 October 2026. Each one is linked where it first appears and again in the sources list at the end. The worked examples are our own arithmetic on those figures. Most of the private sources sell consulting or hiring services themselves, which is normal for this market and is why every range carries its source. We sell this work too, so FactoryJet prices are left off the page on purpose.

Two guides that both describe the US market in 2026 put an independent AI consultant at $75 to $150 an hour and at $150 to $400 an hour. Both can be right. They describe different people under one job title, and that gap is the first thing a buyer needs to understand.

This guide covers the people cost of AI: consultants, engineers, developers and agencies. It gives hourly, day and project rates, what a first paid step costs, what an employee or a freelancer costs by comparison, and a 12-month view for a small business with the arithmetic shown. We wrote it because of what we measured. On 9 October 2026 we asked AI assistants "How much does an AI consultant cost?" and read 14 answers. The page they cited most, 10 times, was a pricing guide from Alice Labs, a European firm. So we opened the pages the assistants lean on, added the Bureau of Labor Statistics and a federal rate tool, and put the numbers side by side.

How much does an AI consultant cost?

It depends on which of three kinds of provider you hire: one independent person, a boutique firm of a few specialists, or the AI practice of a large consulting firm. The two US guides we read agree on that split and disagree on the money.

Read the two columns as a floor and a ceiling. Layer3 Labs, a boutique firm that publishes its own numbers, describes its freelance band as people with one to three years of hands-on automation experience. Justin McKelvey, an AI consultant in Austin, Texas, describes his solo band as the senior person doing the work. A $100 hour and a $350 hour can both be fair, for different people.

A third guide sits between them. Alice Labs, the page AI assistants cited most when we asked, puts independents at $150 to $350 an hour, boutique consultancies at $250 to $500 and the largest strategy and accounting firms at $500 to more than $1,000. It is a European firm quoting US dollars, so we use it as a cross-check and keep it out of the US table.

Consultants who post their own prices

Market ranges come from people describing other people. A few consultants print their own numbers, which is better evidence.

  • Layer3 Labs bills its own work at $175 to $225 an hour. Its discovery engagements start at $3,500, and that fee applies toward a later build.
  • Justin McKelvey charges $2,500 flat for a two-week assessment, from $4,500 for a setup, and $1,500 a month for a retainer he only offers after an install.
  • Ryan Doser charges $500 an hour and from $5,000 for an on-site day.

Across those posted prices, an hourly rate runs $175 to $500 and a first paid step starts at $2,500 to $3,500. A consultant who posts prices gives you an anchor to hold up against one who will not name a number until the third call.

What the US government is charged: 167 public AI rates

Private price lists are rare. A public one exists. The General Services Administration (GSA) runs a tool that shows the most a contractor may charge a federal agency per hour, by job title, under GSA Multiple Award Schedule contracts. GSA describes these as fully burdened, not-to-exceed ceiling rates. In plain words, each one is an all-in hourly price and the most the contractor may bill.

We searched the GSA toolfor "artificial intelligence" on 9 October 2026. It returned 167 labor rates from 50 contractors, every one with artificial intelligence in the job title.

Two readings. First, the middle half of what the government can be charged for AI labor, $142.28 to $257.97 an hour, lands on the boutique band Layer3 Labs publishes ($125 to $250). Second, small contractors are not reliably lower than large ones: the highest rate in the set, $485.47 for a job titled Cloud Artificial Intelligence SME, belongs to a small business.

The percentiles are as GSA displays them. The contractor counts and the split by business size are our own tally of the 167 rows in GSA's public data feed for the same day, using the business size flag on each row. For scale, the middle half of every labor rate in the tool's default view that day, from janitors to project managers, was $92.35 to $171.66. Federal contracts are a different market from a small-business project, so treat these as a reference point and expect your own quotes to differ.

How much does an AI consultant charge per hour, and per day?

By the hour, an independent consultant charges $75 to $400, a boutique firm $125 to $800 and a large firm $250 to $2,000. Those spans take the lowest and highest figures from the Layer3 Labs and McKelvey columns above.

Seniority explains much of the spread inside each band. Dan Cumberland Labs, in a guide dated 1 October 2026, puts junior consultants at $100 to $150 an hour, mid-level at $150 to $300 and senior or specialized consultants at $300 to $500 or more.

By the day, the same guide puts independent consultants at $600 to $1,200 and Big Four firms at $2,500 to $3,500 or more. A second rate card, from The Crunch, gives the same Big Four day band and $600 to $2,500 for everyone below it, though it says its own client work is in Malaysia, Singapore and Hong Kong.

Here is a check you can run yourself. Divide the independent day rate by eight hours: $600 becomes $75 and $1,200 becomes $150. That is the Layer3 Labs freelance band to the dollar. So a day rate at this level is the hourly rate with a full day booked, and it carries no discount. A day rate earns its place for a workshop or an on-site visit, where you want a set agenda finished in one sitting.

How much does it cost to hire an AI consultant for a first project?

Buyers rarely pay by the hour for long. A first engagement is normally sold as up to three steps, each with its own price.

Larger firms price the first step higher. Dan Cumberland Labs puts assessment phases at $7,000 to $35,000, and Alice Labs, citing ClearForge, puts fixed-fee AI diagnostics at $10,000 to $25,000.

Two details on those pages matter as much as the ranges. Layer3 Labs and McKelvey both credit their own assessment fee toward the build if you go ahead, so ask any consultant whether theirs does the same. And Layer3 Labs says a simple workflow on well-maintained tools rarely needs a retainer after a 30-day settling-in period, so the third row is optional for many small businesses.

What a paid assessment should hand you

Layer3 Labs lists six things a discovery engagement should deliver. In our words:

  1. A map of the workflow as it runs today, with the time each step takes.
  2. A check of the systems involved and whether each one can be connected.
  3. The compliance rules that apply to your industry.
  4. A short list of automation candidates, ranked by return.
  5. A written plan with a timeline and a cost range.
  6. A clear statement of what is in scope for the build and what is out.

An assessment that ends without a scope and a build price has not finished its job.

What is a reasonable consulting fee?

A reasonable fee is one whose pricing model fits the job, at a rate inside the published range for the kind of provider you chose. Google showed this exact question under four of the seven AI hiring searches we ran on 9 October 2026, which suggests buyers want the fairness question settled before the AI one.

Consultants in every field use five models. In a Consulting Success study of nearly 1,000 consultants, 30 percent price by the project, 29 percent by the hour, 16 percent on a monthly retainer, 15 percent on value and 10 percent by the day. That study covers consultants of every kind, so read it as how the trade prices. The dollar ranges in the table below come from AI sources.

The model matters more than the rate. Layer3 Labs sizes a connection to a legacy system at 40 to 80 hours. At $150 an hour with no ceiling, a job that drifts to 80 hours costs $12,000. The same job held to 40 hours by a written scope costs $10,000 at $250 an hour. For a first AI project, a fixed price against a written scope is the fairest to the buyer, because the consultant carries the cost of running over.

How much does it cost to hire AI: employee, freelancer or agency?

There are three other ways to get the same skills: employ an engineer, book a freelancer, or sign an agency. Each has a different cost shape.

An employee: how much does it cost to hire a developer?

The Bureau of Labor Statistics (BLS) handbook has no entry called AI engineer. Its list of computer and IT occupations has ten entries, and the phrase artificial intelligence appears nowhere on that list. The closest matches are two from that list and one from its math group. These are May 2025 wages, the latest the handbook carried when we read it.

Wages are only part of the bill. In the BLS employer cost release for June 2026, wages were 69.2 percent of total compensation for professional occupations in private industry, and benefits the other 30.8 percent. Apply that to the software developer range and one employee costs about $119,000 to $310,000 a year ($82,460 and $214,670, each divided by 0.692). That ratio is an average across all professional jobs, so a given employer will differ.

Then add the cost of finding the person. KORE1, an IT staffing firm in Irvine, California, says direct-hire agency fees run 20 to 25 percent of first-year base pay. It says the AI engineer offers it sees signed run from $110,000 to $145,000 base at entry level, $155,000 to $215,000 mid-level and $200,000 to $290,000 for seniors. It puts a mid to senior hire at $290,000 to $480,000 all-in for year one, once compute, model bills and ramp-up time are counted. KORE1 says on the same page that it earns a fee on each placement.

A freelancer: the marketplace rates we could read

  • Arc says AI developers hired through it typically charge $60 to more than $100 an hour.
  • Lemon.io, on a page updated 22 September 2026, says senior developers in the US charge $81 to $100 an hour. By type of work it lists AI integrators, who connect existing models to your product, at $90 to $180, and machine learning engineers, who train models, at $120 to more than $250.
  • Second Talent, updated 24 September 2026, puts a US freelance AI agent developer at $95 to $235 an hour from junior to senior.
  • Fiverr, a global marketplace, lists AI development specialists at $40 to $200 an hour in a guide updated 3 August 2026.

Upwork is the best-known marketplace and we cannot quote it. Its rate page showed our reader a bot check on 9 October 2026, and we do not publish numbers we could not read.

An agency

Clutch, a directory of service firms, lists US AI development companies at $50 to $99 an hour in a guide updated 21 September 2026. It says projects reviewed on its site usually cost $10,000 to $49,999 and that the typical project runs 10 months. The same page gives an average project cost well above that range, which points to a few large projects pulling the average up.

Layer3 Labs puts agency projects at $5,000 to $75,000 and agency retainers at $3,000 to $20,000 a month. Second Talent puts US agencies and development shops at $180 to $490 an hour for AI agent work. Clutch and Second Talent sit roughly four to five times apart on the hourly rate, and we could not find a sample size on either page. So ask every agency the question Layer3 Labs recommends: who will build this, and where are they based?

How much does it cost to hire AI agent developers?

When we asked AI assistants this question on 9 October 2026 and read 14 answers, the page they cited most, 11 times, was a rate table from hiring platform Second Talent. Here are its United States figures per hour, as of its 24 September 2026 update.

At 160 hours a month, Second Talent puts a mid-level US freelancer at $19,040 to $29,600. That is the cost of the person. What moves an AI consulting price up or down

Seven things, each with a number from a page we read.

  1. How many systems it connects to, and how old they are. Layer3 Labs sizes a link between two modern cloud tools at 4 to 8 hours and a link to a legacy ERP or health records system at 40 to 80 hours.
  2. Regulated data. Healthcare and legal compliance adds 20 to 40 percent to a project, on Layer3 Labs figures.
  3. Who does the work. Layer3 Labs says a senior US practitioner costs two to four times an offshore team, and that the rate on a proposal is often not the rate of the person who builds.
  4. Firm size. A Big Four practice can quote three to five times a boutique for identical work, according to Layer3 Labs.
  5. Project management and testing. Agencies that include them cost 20 to 30 percent more than a solo practitioner, Layer3 Labs says.
  6. Work outside the consultant's scope. Bosio Digital suggests adding 20 to 40 percent on top of the consulting fee for the work your own team must do for the project to land.
  7. Upkeep. Dan Cumberland Labs budgets 15 to 25 percent of the implementation cost each year for maintenance.

You control part of this before you ask for a quote. Write down the one process you want handled, list the systems it touches, and say which data is sensitive. Layer3 Labs recommends a one-page brief of exactly that kind, and says consultants who read it will quote more accurately.

What does an AI consultant cost over 12 months? A worked view for a small business

Take a small business that wants one workflow handled, such as sorting inbound quote requests. Here are four ways to staff it for a year, built only from the published figures above. This is arithmetic on public ranges, not a quote.

The retainer is the biggest line in the second row, between 57 and 78 percent of the year. So the monthly fee deserves more of your attention than the build fee. The top of that row, $70,000, is also about half the bottom of the employee row, $135,654.

The employee only wins if the hours get used. The lowest employer cost, $119,162, buys 477 hours at $250 an hour and 953 hours at $125, the two ends of the Layer3 Labs boutique band. A full-time year is 2,080 hours. So with fewer than about 480 hours of AI work a year, buying hours costs less even at the top boutique rate. Past about 950 hours, the hire starts to win. In between, it depends on the rate you are quoted.

What this view leaves out: software and model bills, which are in our AI agent cost guide; your own team's time; and the higher all-in figure of $290,000 to $480,000 that KORE1 gives for a mid to senior AI engineer.

Second Talent, the page AI assistants cited most when we asked this on 9 October 2026, puts a US freelance AI agent developer at $95 to $142 an hour for a junior, $119 to $185 mid-level and $155 to $235 senior. It puts an agency or development shop at $180 to $490 an hour across the same levels. At 160 hours a month, a mid-level freelancer costs $19,040 to $29,600. How much does AI consulting cost?
Consultant Justin McKelvey splits AI consulting into four jobs: an assessment, an implementation, training, and a retainer to keep it working. Each has its own price. Layer3 Labs puts an assessment at $2,000 to $5,000, a first workflow at $5,000 to $25,000, a multi-workflow platform at $25,000 to $75,000 and an enterprise system at $50,000 to more than $200,000. Its retainers run $2,500 to $15,000 a month. Ask which of the four jobs a quote covers.
What is a fair consulting fee?
Fair means you can check what you paid for. Ask for the fee as a fixed price against a written scope, with the systems, tests and handover listed. In a Consulting Success study of nearly 1,000 consultants in all fields, 30 percent price by the project and 29 percent by the hour, so both are normal. A quote with no written scope, or a retainer with no stated hours, is the unfair one, whatever the number on it.
Is consulting worth the money?
It pays when one repeated job costs your team hours every week and the consultant prices the fix against that. It does not pay when you buy a strategy document and have nobody to build what it describes. Justin McKelvey calls that the trap in this market. Protect yourself by starting with the smallest paid step, a fixed-price assessment in the $2,000 to $10,000 range, and asking for a fixed quote for the first build at the end of it.
What is an AI consultant day rate in the US?
Dan Cumberland Labs, in a guide dated 1 October 2026, puts independent AI consultants at $600 to $1,200 a day and Big Four firms at $2,500 to $3,500 or more a day. Divide the independent day rate by eight hours and you get $75 to $150 an hour, the same band Layer3 Labs gives for freelancers. Day rates suit workshops and on-site days. One consultant who posts his own, Ryan Doser, lists an on-site day from $5,000.
How much does an AI readiness assessment or AI audit cost?
For a small business, $2,000 to $10,000. Layer3 Labs puts a discovery engagement at $2,000 to $5,000 and says its own start at $3,500. Justin McKelvey puts the market at about $2,000 to $10,000 and charges $2,500 flat for his own. Both credit the fee toward a later build. Larger firms charge more: Dan Cumberland Labs puts assessment phases at $7,000 to $35,000. A good one ends with a written scope and a fixed quote for the first build.
How much do boutique AI consulting firms charge?
Layer3 Labs, which is one, puts boutique AI agencies at $125 to $250 an hour and bills its own work at $175 to $225. Justin McKelvey puts boutique firms of three to ten people at $300 to $800 an hour and $25,000 to $250,000 per engagement. How much do Big Four and other large firms charge for AI consulting?
Layer3 Labs puts enterprise firms at $250 to $500 an hour, and Justin McKelvey puts big-firm AI practices at $500 to $2,000 an hour with engagements of $100,000 to more than $500,000. A public check exists: on 9 October 2026 the federal GSA rate tool listed 65 artificial intelligence labor rates from nine larger contractors, at $107.73 to $379.79 an hour. Those are ceiling rates on government contracts. A small business will be quoted differently.
How much does an AI consulting retainer cost per month?
Layer3 Labs puts retainers at $2,500 to $15,000 a month: $2,500 to $4,000 to maintain one workflow, $4,000 to $8,000 for two to four, and $8,000 to $15,000 with active development. Justin McKelvey says post-install retainers for small businesses run around $1,500 a month. Layer3 Labs also says simple, stable workflows rarely need a retainer after a 30-day settling-in period. Ask for a stated number of hours and a 30-day exit.
What does the US government pay for AI consultants?
The General Services Administration publishes the ceiling rates contractors may charge federal agencies. On 9 October 2026 its tool listed 167 labor rates with artificial intelligence in the job title, from 50 contractors. They ran from $55.60 to $485.47 an hour, and the middle half sat between $142.28 and $257.97. GSA describes them as fully burdened not-to-exceed rates, meaning the all-in price and the most a contractor may bill. Anyone can open the tool and check.
What is the salary of an AI engineer in the US?
The Bureau of Labor Statistics handbook has no entry called AI engineer. The closest three occupations it tracks, in May 2025 figures, are software developers ($82,460 to $214,670 for the middle 80 percent), computer and information research scientists ($82,200 to $230,630) and data scientists ($67,240 to $199,130). Staffing firm KORE1 says the signed AI engineer offers it sees run from $110,000 to $145,000 base at entry level to $200,000 to $290,000 for seniors.
How much does a freelance AI engineer charge per hour?
On the marketplace pages we could read on 9 October 2026, Arc says AI developers hired through it typically charge $60 to more than $100 an hour. Lemon.io says senior developers in the US charge $81 to $100, AI integrators $90 to $180 and machine learning engineers $120 to more than $250. The sources disagree widely, so ask each agency who builds the work and where.
Is it cheaper to hire an AI engineer or use an AI consultant?
For a first project, the consultant. One workflow with an assessment and ten months of light upkeep comes to $32,000 to $70,000 on Layer3 Labs figures. One employed developer for a year costs about $136,000 to $364,000 once benefits and a recruiter fee are added to Bureau of Labor Statistics wages. The hire starts to pay when you can fill the hours: at boutique rates of $125 to $250 an hour, the lowest-cost employee equals about 480 to 950 hours of consulting.

Why do AI consulting quotes differ so much for the same work?
Layer3 Labs gives four reasons: firm overhead, how well the consultant has assessed your systems, how much compliance work is included, and who does the work. It says a Big Four practice can quote three to five times a boutique for identical work, that healthcare and legal compliance adds 20 to 40 percent, and that a senior US practitioner costs two to four times an offshore team. Two quotes that far apart usually describe different work.
Should I pay an AI consultant by the hour or a fixed price?
Pay by the hour for a question, and a fixed price for a build. Hourly fits the first few conversations, when nobody can write the scope yet. Once the scope is on paper, a fixed fee is safer for you, because the consultant carries the cost of running over. Layer3 Labs makes the same point and adds a warning: a fixed fee with no written scope is a red flag. Ask for the workflows, systems, tests and handover in writing first.
What should an AI consulting quote include?
Six things: the workflow it covers, the systems it connects to, the tests that prove it works, who does the work and where they are based, the support period after launch, and which running costs are yours. Layer3 Labs lists a missing support period and buried tool costs among its red flags, and says a 30-day settling-in period is the standard minimum. Ask for the build price and the monthly price as two separate numbers.
What is the smallest paid step to start with an AI consultant?
A fixed-price assessment of one process. Published US prices for that step run from about $2,000 to $10,000 (Layer3 Labs and Justin McKelvey), and it should finish with a written scope and a fixed quote for the first build. McKelvey says his own takes two weeks. Layer3 Labs suggests capping that first build at $5,000 to $15,000 to limit risk. If a firm will not sell a small first step, ask why.
